The Missing Feedback Loop

Why understanding work as performed may become HR’s greatest strategic opportunity.

Every executive dashboard tells a story.

Revenue.

Productivity.

Quality.

Customer satisfaction.

Employee engagement.

Safety.

Organizations have never had more information about how the business is performing. Yet leaders continue to be surprised.

An injury that “came out of nowhere.”

A spike in turnover no one anticipated.

Burnout spreading through a high-performing team.

A production issue that wasn’t visible until quality suffered.

After years of working alongside HR leaders, operations executives, EHS professionals, legal counsel, and CEOs across industrial organizations, I’ve come to believe these surprises have less to do with leadership than with something missing in the data itself.

We measure business performance in extraordinary detail.

But we still know surprisingly little about the experience of work itself.

Every Operating System Needs Feedback

We’ve heard it said that culture is an organization’s operating system. I agree.

Culture influences how people make decisions, respond to challenges, collaborate, innovate, and lead. It shapes trust, resilience, accountability, and performance. HR leaders have long understood that culture isn’t what hangs on the wall, it’s what employees experience every day.

But every operating system needs feedback.

For years, organizations have relied on engagement surveys, performance reviews, productivity reports, quality metrics, incident investigations, and financial dashboards to understand how they’re doing. Those measures remain important, but they’re largely retrospective. They tell us what happened after the fact.

The question I increasingly ask is this:

What if we’re still missing the most important feedback loop of all?

The conversations I have today are remarkably consistent.

HR wants to strengthen culture, attract talent, and improve retention.

Operations wants greater productivity and resilience.

Executives want to leverage AI responsibly while remaining competitive.

Safety leaders want to prevent injuries instead of investigating them.

Legal teams want to protect employee privacy.

At first glance, these appear to be different priorities.

They’re not.

They’re all asking the same question:

How can we better understand what employees actually experience while work is being performed?

We Measure the Business. But Do We Measure the Work?

For decades we’ve been building intelligent factories, intelligent supply chains, and intelligent equipment.

The next competitive advantage will come from building intelligent organizations – organizations that understand the human experience of work with the same depth that they understand their machines.

Today’s industrial organizations collect extraordinary amounts of operational data.

We know production rates, equipment utilization, inventory levels, quality performance, maintenance schedules, labor costs, and financial results with remarkable precision.

Increasingly, AI helps us recognize patterns across those systems faster than ever before.

Yet organizations are still surprised by injuries, burnout, quality escapes, operational disruptions, and workforce fatigue.

Not because leaders don’t care.

But because we’re measuring the business in incredible detail while often overlooking the work itself.

There is an important distinction between work as imagined… the process we designed, and work as performed… the reality employees navigate every day.

Every shift requires adaptation.

Environmental conditions change.

Equipment behaves differently.

Staffing fluctuates.

Production priorities shift.

Experienced employees develop workarounds.

New employees improvise.

Reality is dynamic.

If we want resilient organizations, we must understand that reality, not simply document it after something goes wrong.

Culture Tells You What People Believe. Operational Intelligence Tells You What They Experience.

One of the most significant shifts I see across industry is the convergence of safety, productivity, employee experience, and operational excellence.

For decades, organizations treated these as separate initiatives owned by different departments.

Today, those boundaries are disappearing.

Because they all depend on understanding the same thing: how work is actually being performed.

One distribution organization believed it had a heat problem… The data revealed something much more interesting. Heat wasn’t the problem. It was one contributor.  Heat interacted with staffing variability. Staffing influenced workflow. Workflow increased physical demands. Physical demands contributed to fatigue. Fatigue affected safety, productivity, and quality.

Once leaders could see the system instead of individual symptoms, the conversation changed completely.

They redesigned the work, not the worker.

The results reached far beyond safety. Injury risk declined, productivity increased by an average of six percent across multiple sites, and employee engagement and satisfaction scores improved. Leaders gained a clearer understanding of how operational decisions shaped the daily experience of work, while employees recognized that improvements were being made with them, not to them.

That experience reinforced something I’ve come to believe strongly:

When you improve the work itself, many business outcomes improve together.

Culture tells us what people believe about the organization.

Operational intelligence tells us what they’re experiencing inside it.

The organizations that connect those two perspectives will consistently make better decisions than those relying on either one alone.

AI Doesn’t Replace Leadership. It Accelerates Learning.

Artificial intelligence has become one of the defining business conversations of our time.

The question isn’t whether AI is ready.

The question is whether we’re giving AI the right information to learn from.

AI is exceptionally good at identifying patterns.

But like every great teacher, it can only learn from what it’s given.

If the only information we provide is historical reports, compliance records, maintenance logs, production metrics, and incident data, AI becomes an efficient historian.

When we add real-world operational signals describing work as it’s performed, AI begins helping leaders anticipate what comes next.

Imagine recognizing that rising temperatures, changing workflow, staffing shortages, and increasing physical demands are interacting to create fatigue long before someone gets hurt.

Fatigue rarely has a single cause. It develops through the interaction of many small contributors that often go unnoticed when viewed in isolation.

AI can help organizations recognize those patterns while work is still unfolding, allowing leaders to adjust the work before fatigue contributes to an injury, a quality issue, unnecessary turnover, or lost productivity.

That isn’t simply better reporting.

It’s operational learning in real time.

Technology Should Increase Trust, Not Surveillance

Whenever workplace technology enters the conversation, privacy should too.

In fact, I see that as a positive sign.

Organizations are asking better questions than they did even a few years ago.

Will employees trust it?

Does it respect privacy?

Does it improve work, or simply monitor workers?

One lesson I’ve learned is this:

People rarely resist technology.

They resist technology that doesn’t respect them.

The most successful organizations begin with transparency.

They involve employees early.

They protect privacy.

They clearly demonstrate that technology exists to improve work, not evaluate workers.

When organizations take that approach, trust becomes an accelerator instead of a barrier.

Employees become active participants in continuous improvement rather than subjects of observation.

That distinction changes everything.

The Future of Work Will Be Built on Operational Learning

For much of my career, safety conversations centered on compliance.

Today, I hear something very different.

Leaders want to learn faster.

They want to identify risk before someone gets hurt.

They want to reduce fatigue before it affects decision-making.

They want to remove unnecessary friction from the workday.

They want people to go home healthy while helping the business perform at its best.

For years we’ve asked employees to adapt to work.

The future belongs to organizations willing to adapt work to people.

That’s not lowering expectations.

It’s removing unnecessary friction so people can consistently perform at their best.

The organizations making the greatest progress aren’t asking,

“Who made the mistake?”

They’re asking,

“What is the work teaching us?”

That may become one of the defining characteristics of high-performing organizations over the next decade.

Because work is constantly changing.

The organizations that continuously learn from it will continuously improve it.

A New Competitive Advantage

The future of work won’t be won by organizations with the most data.

It will be won by organizations with the most meaningful understanding of work.

Those organizations will recognize that safety, productivity, employee experience, operational resilience, and culture are not separate initiatives competing for resources.

They are different expressions of the same system.

HR has an extraordinary opportunity to help organizations see that system more clearly than ever before.

Not because HR owns safety.

Or technology.

Or AI.

But because HR has always understood something that every successful organization eventually learns:

People are not simply part of the operation.

They are the operation.

When we stop asking only, “What happened?” and begin asking, “What is the work teaching us?”, we don’t just build safer workplaces.

We reduce fatigue.

We improve engagement.

We strengthen retention.

We increase productivity.

We create stronger cultures.

And ultimately, we build organizations that are more resilient, more innovative, and more human.

That may prove to be the greatest competitive advantage of all.
